Good morning

In the Faces of the Commons research report (link below) it was noted that
some African Affiliates were not on the CC Affiliate list. So I'm forwarding
Ryan's message for some context to Tobias & Alex's message. Also, you would
miss the research reports where many of you voices were heard.

I'm also grateful for the RCs throughout our process this year - those who
were involved directly SooHyun, Naeema, Claudio, Carolina all co architects
of draft strategy. And to those who had to bear with us as we worked through
some big changes, and particularly changes that affect them directly.

As Ryan says, change is hard, however the diverse and inclusive network we
want to build is possible and we will be stronger because of it. I'll be in
touch with you all in January to get feedback on the strategy.

Dear affiliates,



I am writing to update you on the Global Network Strategy process that we
began at our last Summit in Seoul, and to announce some important changes to
the way CC HQ supports the network. This is a long email, so a brief summary
is below, followed by a more detailed explanation.




Summary

The Global Network Strategy steering committee has completed its research and
analysis, and will make recommendations to the community in early January

Consultation with the broader community will run from January to March, and
affiliates will approve the final recommended strategy at the Global Summit
in Toronto on April 28-30


CC will be ending the Regional Coordinator Program, effective December 31,
2016

CC HQ has established two new staff positions to help implement the strategy
for CC HQ and the network, and to provide ongoing day-to-day support to
affiliates. They will start on January 3, 2017








Global Network Strategy - Process and Recommendations

The committee’s role was to identify the relevant issues, suggest areas of
research and inquiry, provide analysis, and make a set of recommendations to
the affiliate community. In May, the committee met for three days to identify
issues and opportunities. At the time, they asked for additional research.
Anna Mazgal, an independent researcher, was hired . She designed a series of
interviews with affiliate teams, and wrote six reports, along with a global
summary report. This is the first time CC has ever looked so deeply into the
network and tried to understand how it works, and how best to grow and
support it.

The steering committee is made up of volunteer representatives from every
region. Members include: Carolina Botero (Colombia), Claudia Cristiani (El
Salvador), Claudio Ruiz (Chile, RC), Delia Browne (Australia), Kelsey Wiens
(Canada, SA), Muid Latif (Malaysia), Naeema Zarif (Turkey, Lebanon, RC), Nic
Suzor (Australia), Paul Keller (Netherlands, CC board), Evelin Heidel
(Argentina), Simeon Oriko (Kenya), Soohyun Pae (South Korea). The committee
was co-chaired by Alek Tarkowski (Poland) and Ryan Merkley (Canada/HQ).

As you can see in the research, there is a high amount of goodwill, and
strong motivation to work in the CC movement to make change. But many also
feel under supported, under resourced, tired, and burnt out. Many also
remarked this was the first time they’d had the opportunity to share their
views, and they appreciated that CC was asking, and listening.



Based on the research, and many days of discussions, the committee will draft
a series of recommendations to help create a stronger, more active and
engaged community, along with the proper supports to be sustainable. The
committee is busy writing together to share a final draft with you in early
January.



Consultation

>From January to March 2017, the committee will conduct a broad, open
>consultation with affiliates to share the proposal and get your comments. We

>and friends of Creative Commons to get their insights. A report from the

CC HQ ending the Regional Coordinator Program

While the committee recommendations won’t be ready until January, the
community feedback from the steering committee, and independent research
conducted this summer, all told us that CC HQ’s model of support wasn’t
serving the current community as well as it could be. The research tells us
that the nature of affiliate work has changed since porting, and many want to
have more direct relationships with each other, and with HQ. Most
importantly, in some cases the regional designations did not make sense for
many affiliates, who felt working together globally by issue (e.g., Open
Education, Copyright Reform) made more sense. With that in mind, we are going
to end the RC program, and provide new support for the network.



After reviewing the research, the discussions within the steering committee
and subsequent discussions with the Regional Coordinators, the RCs all
offered their resignations, and I have accepted. Each of the RCs shared their
commitment to Creative Commons, the movement we have built together, and
their desire for a smooth transition to a new model. On behalf of CC HQ, the
Board, and our community, I want to extend our heartfelt thanks to Alex
Gakuru, Tobias Schonwetter, Gwen Franck, Naeema Zarif, SooHyun Pae, and
Claudio Ruiz (along with recently departed RCs John Weitzmann, Carolina
Botero and Global Network Manager Jessica Coates). CC’s communities would not
be where they are today without your deep commitment to the values and
potential of Creative Commons everywhere. I encourage you to all reach out to
your RC colleagues to thank them for their service. While they have stepped
down from their positions at HQ, they continue to be a part of our community.

CC HQ support for the network and the transition

This is an important time for the CC movement, but making changes will take
time, and will require leadership and ongoing communication and engagement.
To complete this transition, it will also require renewed efforts from every
single member of our community and from CC HQ to adapt our ways of working,
communicating, and operating as a truly global network.



To achieve these goals, I have established two new positions to help
implement the final community-endorsed strategy for CC HQ and the network,
and to provide regular ongoing support. In addition, I have asked SooHyun Pae
to remain on as a support for the Asia Pacific region. Today, I am sharing
the details of two new full time roles, and the staff appointed into these
positions. Their job descriptions are linked below.







Network Manager, Simeon Oriko

This role will provide daily support to affiliate teams, collect information
about their work, make connections and introductions, support collaboration,
and manage administrative needs, like travel for Summit. Simeon is based in
Kenya, and speaks Swahili and English.

Building a truly collaborative movement will require transformational change,
likely over one to two years — both for CC HQ and for community members. This
role will help implement the strategy, both for HQ and for the network — from
designing processes, to recommending program changes. Claudio is based in
Chile, and speaks Spanish and English.

Change, as they say, is hard. But for CC to realize our potential as a
movement, we have to be ambitious and accept difficult choices if they help
us improve. There are some hard truths in the reports about how HQ can do
better, and with your help, I’m personally committed to working to create a
truly global, diverse, and community-driven organization.



I’m grateful to the steering committee members for the many (many) hours of
work they have done on behalf of the community to work through challenging
issues, to consider all of the options, and to come to consensus. This is
incredibly difficult work, and even now they are working daily to finish
